"Let's start with an MVP" has become the default opening line for almost every conversation about custom software. The logic sounds impeccable: build the smallest version that delivers value, test it with real users, then expand based on what you learn. Less risk, lower upfront cost, faster time to market.

In practice, the MVP approach often costs more than going straight to a properly scoped product. After 10 years of custom development at codelabs.rocks, we have seen the pattern play out often enough to name it: the MVP trap. This article explains why it happens, when the MVP framing actually helps, and what to do instead when it does not.

The Core Problem: MVP Is a Product Concept, Not a Project Plan

The term "minimum viable product" was coined by Eric Ries for startups validating whether a market exists for their idea. It was never meant as a general strategy for building software in an established business that already knows what it needs.

When a logistics company says "let's build an MVP of the dispatcher platform," they are usually not testing whether dispatchers exist or whether the company needs software. They know both. What they are really saying is "we want to start smaller and cheaper." That is a reasonable goal, but it is not what MVP methodology was designed to deliver, and framing it that way creates problems.

The Five Ways the MVP Trap Costs You More

1. Building the same thing twice

The most expensive outcome of an MVP-first approach is what we call "the rebuild." The team builds a stripped-down version fast, often with shortcuts in architecture, testing, and documentation. It gets into users' hands, they like it, and the company decides to scale it up. At that point, half of the MVP codebase turns out to be unsuitable for a production-grade product. You end up paying to build the same functionality a second time, properly this time.

We recently took over a project where the previous vendor had built an MVP in four months for 60,000 EUR. Six months later the client was paying us nearly twice that to rebuild it, because the original stack choices did not support the scale the business now needed. The total spend was higher than if they had scoped the real product from the start.

2. The "MVP" that quietly becomes the product

The opposite failure is equally common: the MVP ships, works well enough, and never gets rebuilt. Instead, the team adds features on top of a foundation that was never designed for them. Two years in, the codebase is a patchwork, technical debt is strangling development speed, and every new feature costs three times what it should. The MVP became the product by accident, and the shortcuts that made it cheap at month four are now the reason it is expensive at month 24.

3. Testing the wrong hypothesis

A genuine MVP is designed to answer a specific question: will users pay for this, will they adopt this workflow, will this approach scale. When the MVP framing is used loosely, the "test" at the end is usually just a demo that confirms what everyone already believed. No real hypothesis was tested, no real learning occurred, and the project now has to continue anyway because the budget and expectations are already locked in.

4. Hidden architectural debt

Speed to MVP is often achieved by skipping things that matter later: proper authentication infrastructure, multi-tenancy, observability, test coverage, deployment automation. None of these feel important when the goal is to get something in front of five pilot users. All of them become urgent and expensive the moment the product needs to handle real traffic, real compliance requirements, and real paying customers.

5. Organisational whiplash

MVP projects are often sold internally as low-commitment experiments. When they succeed (or when the organisation decides they must succeed), the ramp-up is brutal. The team doubles in size overnight, the roadmap gets rewritten, stakeholders who were comfortable with "let's see what happens" suddenly want quarterly commitments. The company has to scale a project, a team, and a codebase all at the same time, which is exactly the situation a thoughtful phased approach would have avoided.

When the MVP Approach Actually Works

None of this is an argument against incremental delivery. Good software is always built iteratively. The question is whether the MVP framing serves your specific situation. It usually does when:

  • You genuinely do not know whether users want what you are building, and you need market validation before investing further
  • You are entering a new product category and the business model itself is untested
  • You have a clear, falsifiable hypothesis that a minimal version can actually answer
  • You are prepared to either scale the MVP into a real product or throw it away based on what you learn

If none of those apply, what you probably want is not an MVP. What you want is a properly scoped first release, built on a foundation that can grow with you.

A Better Framing: First Release, Not MVP

When a client comes to us asking for an MVP, we try to understand what they actually need. Nine times out of ten, the underlying goal is one of these:

  • Get working software in front of users as quickly as possible, so the business sees value early
  • Start small to control budget exposure and de-risk the commitment
  • Learn how users actually interact with the system, so later features can be prioritised based on evidence

All three goals are achievable without the MVP framing, and without the trap. We scope a "first release" instead: a small but architecturally sound slice of the real product, built on the stack and patterns that will carry the full system. The first release does less than the eventual product, but what it does, it does properly. When the team builds the second release, they extend the foundation instead of replacing it.

In practical terms, this usually means four to eight weeks of discovery and architecture work before the first feature ships. That investment feels like a delay in the short term, and some vendors will happily skip it to start billing sprints faster. The clients who have let us do it properly have almost all said the same thing 12 months later: it was the best money they spent on the project.

What to Do Before You Ask for an MVP

If you are about to commission custom software, three questions are worth answering honestly before you default to the MVP framing:

What am I actually uncertain about? If the answer is "whether users will want this," an MVP may be the right tool. If the answer is "how much it will cost" or "how long it will take," you do not need an MVP; you need a proper discovery phase and a T&M contract that lets you adjust as you learn.

What happens if the MVP succeeds? If the plan is to scale the MVP itself, you need to build it as if it will become the real product. That changes the architecture, the testing strategy, and the team you need. If the plan is to throw it away and rebuild, you need to be genuinely prepared to do that, which most organisations are not.

Who benefits from the "MVP" framing? Sometimes the framing is chosen internally because it is easier to get approved than "a proper first release." That is a signal that the real conversation about scope and budget has not happened yet. Have that conversation first. The right technical approach will be much easier to choose once the organisational expectations are clear.

The Bottom Line

MVP methodology is a powerful tool for validating genuine market uncertainty. It is not a synonym for "build it cheap." When the MVP framing is used as a shortcut to reduce upfront commitment on a product the business already knows it needs, it tends to cost more over the full lifecycle of the project, not less.

If there is no clear answer, you are probably not looking at an MVP. You are looking at a first release, and it deserves to be scoped and built like one.
